## How to read it

**Answer about the TASK, not about the conversation.** "Ok noted" is not progress; "already banked it this morning" is. If the reply does not actually address the task, that is `unclear`, however polite it was.

**A promise is not a completion.** "Will do it tonight" is `scheduled`, not `done`. This distinction is the whole value of reading these: a founder who clears an item on a promise finds out a week later that nobody did it.

**Take "done" at their word, but only when they say it.** If they claim it is finished, the state is `done` — you are reporting what they said, and the founder decides whether to close the item. Never infer completion from enthusiasm.

**`blocked` means they need something to proceed** — a decision, an approval, access, another person. This is the one state that puts the ball back on the founder, so use it only when the reply genuinely stops without them.

**A date they give is a date.** "Friday" resolves against `today`, always forward. No date in the reply means null; never invent one.

## The states

- `done` — they say it is finished.
- `in_progress` — they are working on it, no date given.
- `scheduled` — they gave a time or date it will happen.
- `blocked` — they cannot proceed without something, usually from the founder.
- `unclear` — they replied but did not address the task.

## What never appears

- A fact, figure, date or name that is not in the reply.
- Your own opinion about the person, their pace, or their attitude.
- Any mention of an AI, a list or a dashboard.
